Now it feels like a great sportscar after finally being confident when braking. After commending my dealer and asking them what was involved, they confirmed brake hoses and fluid was replaced (obviously any air was bled) and a software update was performed as well. So it is anybody’s guess what fixed a sometimes mushy feel, sometimes worryingly long pedal, generally unreassuring braking feedback and performance. Possibly a combination of the fixes… I have not driven any other Taycan’s long enough to judge whether my car was worse or not, than the rest. Even all my mainstream cars and more recent AMG’s and the exceptional 1990 BMW M5 E34 of course where much better… until last week when finally the confidence is back. Now I really cannot tell when it is using regeneration or mechanical brakes, but it has great feel and braking power like it should with the huge ceramic brakes it sports.

Our 2020 Taycan Turbo S has always felt the way you just described, and I have been concerned the brake recall would destroy the Porsche sport-car feel. It is good to know it should not. Our brakes have been serviced twice (every 2 years) and worked beautifully before and after service (4+ years old and 22,000 miles).

Drove a Turbo S at PEC Atlanta with terrible mushy brakes and the Porsche staff thought they were normal and fine. They also suggested working on my braking technique!

That explains why my car behaves really bad in hard short drives (250km/h -> 80 km/h) 800m after start -> Autobahn..

the break is really wobbly in this scenario with PCSB (2-tier break option..?). Regen on power meter shows no electric breaking.

I really hope that the break fix will make my car better in this regards..

On longer sporty drives I never have these issues. But cold and hard breaking really shows the issue..

I am on hold for my appointment as the break fix is not on stock in Germany apparently…

It was the software update.
I'd be surprised. The software update didn't change the brake feel on mine at all, and I can't think of any mechanism by which it could eliminate a "mushy" or soft pedal.
99.9% of the time a mushy pedal is a bleed problem and with the hybrid brakes on a Taycan there is a specific procedure to get all the air out. There have been multiple reports of mushy brakes being fixed by bleeding properly.

I wonder if this new behavior uses more physical brakes and less regen?

That would reduce range...and pad/rotor life.
The behavior post PSM update seems to be a brake logic change for smoother hand off, that could mean more physical brake use, which will not be hard to tell after the update has been applied. I am in the same boat, no parts (hoses) available until possibly later in the fall. Currently, I think the brakes work as designed by using only physical brakes (distinctive sound and no regen green meter) for a little while with a pedal clunk on release, then the regen logic is applied when braking with no pedal clunk. I will ask about the clunk unless there is a TSB about it somewhere for me to show the dealer.

Whilst not impossible bleeding the brakes properly will have a bigger influence on pedal travel and feel than software.

Sounds like the garage you used haven't used the correct procedure. It was a common problem solved by using an additional bleeding procedure over conventional non-hybrid brakes. It is specified by Porsche for the taycan system and has been discussed here in the past.
It has never been a problem for me so I don't know the details.
